AI governance has a branding problem. It sounds like bureaucracy — another layer of process that slows down innovation. In practice, it is the opposite. Governance is what makes scaling AI possible by ensuring that models are trustworthy, auditable, and aligned with business objectives.

The EU AI Act provides its own risk classification, but your internal framework should go further by considering operational risk, reputational risk, and the cost of model failure specific to your business.

Making It Operational

A governance framework that exists only as a PDF on the intranet is not governance. It needs to be embedded into workflows.

This means integrating governance checkpoints into your MLOps pipeline — automated checks for data quality, bias metrics, and performance thresholds that gate deployment. It means establishing a model registry where every production model is catalogued with its owner, risk tier, last validation date, and monitoring status.

It also means creating a feedback loop. When models underperform, when incidents occur, or when regulations change, the framework needs to adapt. Annual reviews are insufficient. Quarterly governance reviews, combined with real-time monitoring alerts, keep the framework current.

The Regulatory Landscape

The EU AI Act is the most significant piece of AI regulation globally, but it is not the only one. Financial services firms face model risk management requirements from the PRA, FCA, and ECB. Healthcare organisations must consider medical device regulations. And GDPR’s provisions on automated decision-making apply across sectors.

The practical challenge is that these regulations overlap and sometimes conflict. A governance framework that maps your AI activities against all applicable requirements — and identifies gaps — is the first step toward compliance.

You do not need a perfect framework to start. Begin with the three fundamentals: a model inventory, a risk classification, and clear ownership. Build from there as your AI maturity grows. The organisations that wait for perfect governance before deploying AI end up with neither.
